5 Metrics Every Dental Imaging Center Should Track Every Month

What Isn't Measured Doesn't Get Managed

Most dental imaging centers operate without even a basic dashboard. They roughly know how many studies they billed, but they don't track the indicators that predict growth. These are the five minimum metrics you should review every month in a spreadsheet, before you even think about more sophisticated software.

1. Monthly volume by modality

Separate panoramic X-rays, cephalometric films, small-FOV CBCT (dental), large-FOV CBCT (maxillofacial), and, if applicable, intraoral scans or 3D cephalometric analyses. Don't lump everything together as "studies."

A mid-sized imaging center typically runs 120 to 350 studies a month. If CBCT scans make up less than 35% of the total and have dropped compared to last quarter, you have a referral problem: dentists are sending your higher-margin cases elsewhere.

How to measure it

Export the list from your PACS or scanner console and count. If your equipment doesn't allow exports, keep a manual spreadsheet. Ten minutes at month-end is enough.

2. Redelivery rate

Out of every 100 studies delivered, how many ended up needing a second delivery? Patients who lost the CD, dentists who couldn't open the viewer, dead links, corrupted files.

A healthy rate sits below 4%. Centers still delivering on CD tend to run between 8% and 15%. Every percentage point of redelivery costs money and, worse, creates friction with the referring dentist.

3. Average delivery time

From the moment the CBCT acquisition finishes to the moment the referring dentist has access to the study. Not from when the patient picks up the disc — from when the dentist can actually review it.

The benchmark today among digital-first centers is under 30 minutes. Centers still running a CD workflow sit at 4 to 24 hours, depending on whether the patient returns the same day. Cutting this time is one of the strongest levers for referring-dentist loyalty.

4. Referring dentist NPS

The most underrated metric in the industry. Once a quarter, send a text message or email to your 30 most active referring dentists with one question: "On a scale of 0 to 10, how likely are you to recommend our center to a colleague?"

Calculate: % of promoters (9-10) minus % of detractors (0-6). A healthy NPS for an imaging center is above +50. Below +30, you have an experience problem that needs attention.

Bonus: the open-ended question

Add "what should we change?" The answers usually surface concrete, fixable operational issues — delivery time, report quality, phone support.

5. Cost per study delivered

Not acquisition cost. Total cost divided by studies delivered: rent, salaries, electricity, scanner maintenance, consumables, viewer platform, marketing — everything.

At a typical center, that's between $90 and $140 per CBCT delivered. If your average sale price is $150, your real margin is much thinner than your revenue suggests.

How to Build the Minimum Dashboard

  1. A Google Sheets tab with one row per month and one column per metric.
  2. A fixed routine on the first Monday of each month to fill it in (45 minutes).
  3. A simple line chart per metric to spot the trend.
  4. A quarterly 30-minute meeting with the owner and technical lead to review it.

You don't need more sophistication at the start. What matters is monthly discipline.

The Most Common Mistake

Measuring revenue alone. Revenue is an outcome, not a lever. The five metrics above are levers: each one can be moved with concrete action. If you only watch revenue, you'll find out about problems late — after demand has already dropped.
